One in four visitors is going somewhere else.
According to Gartner, 25% of organic search traffic will shift from traditional search engines to AI chatbots by the end of this year. One in four of the visitors you used to get from Google will be going to ChatGPT, Gemini, Claude, or Perplexity instead.
This isn't a theoretical risk. It's already happening. And for small businesses that rely on search traffic to bring in customers, it changes the entire equation.
Where the traffic is going
People are increasingly bypassing Google entirely for certain types of queries. Instead of searching "best web designer for small business," they're asking ChatGPT or Perplexity the same question and getting a curated answer with specific recommendations.
These AI tools cite sources. They pull information from websites, summarise it, and present it to the user with links. But the criteria they use to decide which sites to cite are different from how Google ranks pages.

AI chatbots reward depth, specificity, and structured content. They look for pages that answer questions clearly and authoritatively. A detailed FAQ page with schema markup is more likely to be cited than a generic services page with marketing copy.
The five-page brochure problem
Most small business websites were built as digital brochures: a homepage, an about page, a services page, a portfolio page, and a contact page. Five pages of surface-level content.
For traditional search, this was often enough. You could rank locally with a decent Google Business profile and a clean website. But AI tools need more to work with. They need substantive, structured content that demonstrates genuine expertise.
What AI citation actually looks like
When ChatGPT or Perplexity recommends a business, it pulls from the content on that business's website:
- It might cite your FAQ page when someone asks "how much does a custom website cost in Australia"
- It might reference your blog post when someone asks "what is GEO and why does it matter"
- It might pull your service page when someone asks "who does SvelteKit web design in Queensland"
The businesses being cited are the ones with enough content, enough structure, and enough specificity that AI tools can confidently extract and attribute information to them.
