The 2020 search journey
Type a query into Google. See ten organic results, maybe a few ads at the top. Click one. Visit the website. Form an impression. Maybe click back and try another. Eventually choose a business and make contact.
The entire model revolved around clicks. Your job as a business was to rank high enough to get clicked, and then have a good enough website to convert the visitor.
The 2026 search journey
Type a query into Google. Read an AI-generated summary at the top of the page that answers your question directly, citing two or three sources. Maybe click one of those cited sources for more detail. Or ask a follow-up question and get another AI summary.
Alternatively: skip Google entirely. Open ChatGPT, Perplexity, or Gemini. Ask your question in conversational language. Get a curated answer with specific recommendations and source links. Click through to one or two recommended sites. Make a decision.
2020 vs 2026: a side-by-side comparison
| What changed | 2020 | 2026 |
|---|---|---|
| How people search | Keyword phrases | Conversational questions |
| Where they search | Google almost exclusively | Google, ChatGPT, Perplexity, Gemini |
| What they see first | 10 blue links | AI-generated summary |
| How often they click | Most of the time | 42% of the time (on Google) |
| Who decides what's shown | Google's ranking algorithm | AI citation decisions |
| What makes you visible | Keywords + backlinks | Structured content + AI readability |
| How long content lives | Long-term (SEO compounds) | Still long-term, but need AI readability too |
What changed (and why it happened fast)
Three things converged:
First: Google launched AI Overviews globally, inserting AI-generated answers above the traditional search results on 48% of all queries. Organic click-through rates dropped between 34% and 61% when an AI Overview appears.
Second: Standalone AI tools like ChatGPT, Perplexity, and Claude became mainstream search alternatives. Gartner projects that 25% of organic search traffic will shift to these platforms by end of 2026.
Third: User behaviour adapted. People learned that AI tools give faster, more direct answers than scrolling through a page of links. Once you've experienced getting a curated recommendation in ten seconds instead of clicking through five websites, you don't go back.

What this means for your website
Your website now serves two audiences: humans and AI systems. The humans still visit, but they arrive differently. They have often already read an AI summary before they click. They are coming to your site to confirm a decision, not to start their research.
The AI systems are the new gatekeepers. They decide whether your business gets mentioned in the answer, and they make that decision based on the structure, depth, and clarity of your content.
If your website was built for the 2020 search model, it was built to win clicks from a list of blue links. That is no longer where the game is played.

Characteristics of AI-visible businesses in 2026
The search landscape won't go back to the way it was. The businesses that adapt will get more visibility, not less. But the window to get ahead is now, while most of your competitors are still optimising for a world that no longer exists.
